The definition

The credential for people accountable for KPIs

KPI-OS™ Certified Professional is Synergogy's KPI professional certification and the second level of the KPI certification pathway. In practice, it is an advanced KPI course that runs over six weeks and combines 18 self-paced vignettes with four live KPI workshops and a peer clinic. Every learner builds a portfolio on their own unit, while the final week covers OKR and KPI integration so that both systems run as one. Because it is a KPI course for HR professionals, strategy and PMO leaders, and functional managers, we assess real work rather than recall: an exam, a portfolio and a recorded skills demonstration.

Most KPI certifications end in a multiple-choice exam. This one, however, ends with KPIs your organisation can actually use, because you build the portfolio on your own unit rather than a hypothetical case.

Your unit is the case

You spend about 14 hours on the KPIs you are already accountable for, so the work stays useful.

Live, not lectured

Four 3.5-hour workshops, as well as a peer clinic and an onboarding call.

Judged openly

We publish the portfolio rubric below, so you see it before you enrol.

Skills, assessed

You also record a Cascade Conversation™ or Calibration Coaching™ role-play.

What you will be able to do

KPI Professional Certification: Nine Capabilities

By the end of this KPI professional certification, you will be able to run every stage of the KPI-OS™ Code of Practice for a function, business unit or government entity.

01Translate strategy

First, build a Strategy-Measurement Map™. Then select KPIs across all five lenses of the Performance Lens Quintet™.

02Design KPIs fully

Document KPIs on the KPI Anatomy Canvas™, then stress-test each one with C.L.E.A.R™ before anyone relies on it.

03Cascade with integrity

Carry KPIs through the 5-Layer KPI Cascade™ using Cascade Conversations™, so that no layer loses the intent.

04Specify the data

Write a KPI Data Architecture Blueprint that covers sources and automation, as well as dashboard logic.

05Run reviews that decide

Design a Review Operating Model, then apply Calibration Coaching™ when the context shifts.

06Audit a portfolio

Test a KPI portfolio against the nine Principles. Finally, recommend what to retire, refine or add.

07Write the board page

Craft one-page narratives that surface decisions rather than data, using Performance Narrative Crafting™.

08Integrate KPIs and OKRs

Show how a unit's KPIs and OKRs form one coherent system instead of two rival ones.

09Act ethically

Apply the seven Ethical Guidelines to real dilemmas, and then sign the Professional Pledge.

The six weeks

Advanced KPI Course: Week by Week

Each week of the advanced KPI course follows the same rhythm: short vignettes first, then a live session, then one portfolio component on your own unit.

Week 1 · Diagnose before you design

Reading the portfolio you already have

VignettesReading a KPI portfolio like an Architect · the OKR–KPI operating model · recognising the "no strategy" condition
Live45-minute onboarding call: first, we review your Foundation diagnostic; then we confirm your unit as your case

Portfolio output: a two-page current-state audit memo, using Indicator Sense-Making™.

Week 2 · Strategic Alignment

From strategy to a measurement map

VignettesStrategy translation method · the North Star and the external mandate · building the Strategy-Measurement Map™
LiveWorkshop 1: build your Map in breakouts, then face the challenge round, "which line would the CEO delete?"

Portfolio output: your Strategy-Measurement Map™, sponsor-signed where possible.

Week 3 · KPI Design and C.L.E.A.R™

Designing KPIs that survive scrutiny

VignettesThe ten Canvas components in depth · leading and lagging pairs · target-setting without gaming · AI-assisted KPI design and red-teaming
LiveWorkshop 2, the C.L.E.A.R™ clinic: present two KPIs while peers try to game them, then redesign them live

Portfolio output: six KPI Anatomy Canvases™, each with a C.L.E.A.R™ pass record; at least two leading indicators.

Week 4 · Cascading & Communication

Carrying KPIs down the layers

VignettesCascade integrity tests · the five-move Cascade Conversation™ · what each layer needs to hear
LiveTwo-hour peer clinic: paired, recorded Cascade Conversation™ role-plays with rubric feedback

Portfolio output: a Cascade Map across at least three layers and a one-page comms pack.

Week 5 · Data, Reporting & Review

Making reviews produce decisions

VignettesSingle source of truth and data lineage · decision-first dashboards · the Review Operating Model · Calibration Coaching™
LiveWorkshop 3, a simulated quarterly review: midway through, the facilitator injects a data shock and a political request to move a target

Portfolio output: a KPI Data Architecture Blueprint and your Review Operating Model.

Week 6 · Narrative, Governance & Ethics

Telling the story and keeping it honest

VignettesThe board page that surfaces decisions · the annual portfolio audit · ethics cases · integrating KPIs with OKRs
LiveWorkshop 4: present a one-page board narrative in four minutes, rule on three dilemmas in an ethics tribunal, sign the Pledge

Portfolio output: a board narrative, an audit memo and an OKR–KPI integration map.

The live sessions

Live KPI Workshops Built on Pressure, Not Slides

Each live KPI workshop recreates the moments when KPI systems actually break. As a result, you practise the response before you need it.

Workshop 1The CEO challenge round

First, you present your Strategy-Measurement Map™. Then peers test it with one question: which line would your chief executive delete, and why?

Workshop 2The C.L.E.A.R™ clinic

Peers play the gamer and ask, "how would I hit this number without doing the work?" In other words, it is Goodhart's law, tested live, and you redesign the KPI on the spot.

Workshop 3The simulated quarterly review

Midway through the review, the facilitator injects a data shock and a request to quietly move a target. You then use Calibration Coaching™ to respond.

Workshop 4The board page and the tribunal

You have four minutes to present a one-page narrative. After that, an ethics tribunal rules on three real dilemmas.

Workshops run live online for 3.5 hours each, in cohorts of 12 to 20, so that every learner presents and receives feedback in every live KPI workshop.

The assessment

How We Assess the KPI Professional Certification

You need to pass three components, each on its own. In other words, we never award the KPI professional certification on an average.

60%Portfolio

You build it on your own unit and then submit it in week 7. Moreover, it needs Proficient or above on every rubric component.

20%Knowledge exam

60 items with a 70% pass mark. It opens after Workshop 2, so you sit it once the design work is fresh.

20%Skills demonstration

You record a Cascade Conversation™ or Calibration Coaching™ role-play, and then the facilitator assesses it.

✓Professional Pledge

You sign it at Workshop 4, because certification requires it.

The published portfolio rubric

Assessors grade each component at one of four levels: Not Evident, Developing, Proficient or Exemplary. However, you need Proficient on every component, so here is what Proficient looks like.

Portfolio component
Proficient looks like
Current-state audit memo

Decodes what existing KPIs really signal, names at least two measurement-induced behaviours, and separates signal from noise.

Strategy-Measurement Map™

Every KPI traces to a stated strategic intent; no orphan metrics; all five lenses considered and gaps justified.

Six KPI Anatomy Canvases™

All ten components complete; each passes all five C.L.E.A.R™ tests with evidence; at least two leading indicators; targets reasoned, not asserted.

Cascade Map and comms pack

Line-of-sight holds across at least three layers, with each layer's message tailored and no loss of intent.

Data Architecture Blueprint

One defined source per KPI; ownership and refresh cadence stated; automation identified; decision-first dashboard logic.

Review Operating Model

Cadence, owner, format, pre-read and decision rights documented; reviews built around decisions, not data presentation.

Board narrative

One page that surfaces the decisions required, uses comparison for context and discloses KPI limitations.

Audit memo and OKR–KPI map

Applies all nine Principles as audit criteria, recommends retire, refine or add, and shows how OKRs and KPIs form one system.

Fair rules

  • One free portfolio resubmission within 60 days.
  • Consultants may also use a sanitised or hypothetical unit.
  • Valid for three years; renewal by 20 hours of continuing professional development or progression to Certified Architect.

Why the rubric is public

Most providers never show buyers how they judge candidates. By contrast, we publish it here, so that you and your employer know exactly what the credential certifies before you enrol.

One system

OKR and KPI Integration, Built In

KPIs measure where you are, whereas OKRs declare where you are going. For this reason, OKR and KPI integration runs through the programme, from the operating model in week 1 to the integration map in week 6.

What you build

  • Week 1: the OKR–KPI operating model, separating health metrics from change goals.
  • Week 6: an OKR–KPI integration map for your own unit, which shows how both cascade together.
  • Throughout: a test for every KPI: is this an enduring measure, or a time-bound goal?

The sister standard

KPI-OS™ shares its five-Dimension architecture with the OKR-BOK™ from OKR International, so OKR and KPI integration rests on two standards designed to fit.

Similarly, organisations implementing both can combine this programme with Synergogy's OKR implementation services.

Practical questions

KPI-OS™ Certified Professional, asked straight

What is KPI-OS™ Certified Professional?

KPI-OS™ Certified Professional is Synergogy's KPI professional certification and the second level of the KPI-OS™ pathway. Over six weeks, learners design, cascade and govern a KPI portfolio for their own unit. Then we assess them by exam, portfolio and a recorded skills demonstration.

How long does the KPI professional certification take?

The programme runs over six weeks and takes about 36 hours beyond Foundation, or about 42 hours in total. In addition, that total includes four 3.5-hour live workshops, a two-hour peer clinic, a 45-minute onboarding call, about four hours of vignettes and about 14 hours of portfolio work.

How much does it cost?

The list price for the KPI professional certification is USD 1,995, and it also includes KPI-OS™ Foundation. If you have already paid for Foundation, we credit that fee in full within 12 months. Meanwhile, we price corporate cohorts on request.

What are the entry requirements?

To start the KPI professional certification, you must pass the KPI-OS™ Foundation exam at least 21 days before the first live session. We designed the programme for managers and HR, strategy or PMO professionals with roughly 6 to 15 years' experience who are accountable for performance measurement.

How do you assess the certification?

You must pass three components: a portfolio on your own unit (60%), a 60-item knowledge exam with a 70% pass mark (20%), and a recorded skills demonstration (20%). You must also sign the Professional Pledge. Finally, you get one free portfolio resubmission within 60 days.

Can I complete the portfolio if I am a consultant?

Yes. Consultants and advisers may use a sanitised or hypothetical organisational unit for the KPI professional certification portfolio, as long as it holds enough detail to meet every component of the published rubric.

How long is the credential valid?

KPI-OS™ Certified Professional is valid for three years. After that, you renew it by completing 20 hours of continuing professional development or by progressing to KPI-OS™ Certified Architect when that level launches.

Can you run a private cohort for our organisation?

Yes. Synergogy runs the KPI professional certification as private cohorts of 12 to 25 managers, with portfolios built on your own business units and a Strategy-Measurement Map™ workshop for the sponsor. For corporate pricing, simply email info@synergogy.com.
